Repair or replace? How to know when your boiler has had its day

Is your boiler worth fixing, or is it time for a replacement? We walk through the key signs that a repair is no longer the sensible choice for NI homeowners.

Deciding whether to repair or replace a boiler is one of the more consequential calls a homeowner makes. Get it wrong and you either spend money on repairs that only delay the inevitable, or you replace a boiler that had years of useful life left.

The rough rule: age versus repair cost

The most useful starting point is comparing the repair cost against the boiler's remaining value.

If the repair cost exceeds 50% of the cost of a replacement boiler, replacement is almost always the better decision financially.

That threshold drops lower as the boiler gets older. A £400 repair on a 3-year-old boiler under warranty makes sense. The same £400 repair on a 14-year-old boiler with no warranty and declining efficiency doesn't — especially if the next failure is likely 6 months away.

Specific signs a replacement makes more sense

1. The boiler is over 12–15 years old

Modern condensing boilers have a typical useful life of 12–15 years with proper annual servicing. Beyond that, efficiency drops, parts become harder to source, and repair frequency increases. You're on borrowed time.

If your boiler was installed before 2012, it's almost certainly a less-efficient non-condensing model — replacing it with a modern A-rated condensing boiler can reduce gas consumption by 20–30%.

2. You've had two or more significant repairs in the last two years

One repair is normal. Two major repairs in quick succession — heat exchanger issues, PCB failure, pump replacement — is a pattern. The system is deteriorating and will continue to do so.

3. The heat exchanger has cracked or is failing

The heat exchanger is the most expensive single component in a boiler, often costing more than half the price of a new mid-range boiler by the time parts and labour are added. When an engineer recommends a heat exchanger replacement, get a comparison quote for a full replacement first.

4. Parts are no longer available

Some older boiler models — particularly certain Baxi and Potterton ranges — have had parts discontinued. An engineer who can't source a part can't fix the boiler. This is increasingly common for boilers installed before 2008.

5. Your energy bills have crept up significantly

Older boilers run less efficiently as internal components wear. If your gas bills have risen noticeably over the past two winters without any obvious explanation, declining boiler efficiency is a likely culprit. A new boiler with smart controls typically pays back a meaningful portion of its cost through lower running expenses over time.

6. The boiler is making persistent unusual noises

Occasional noises during firing are normal. Persistent kettling (boiling/rumbling sounds), banging on startup, or hissing that wasn't there before are signs of internal scaling, sludge buildup, or component wear. If these persist after a service and flush, the boiler may be at the end of its repair cycle.

When repair still makes sense

  • Boiler is under 8 years old and still under warranty — repair first, every time. The warranty covers or subsidises the work.
  • The fault is straightforward and low-cost — pressure sensor, thermocouple, ignition lead. These are routine repairs that extend boiler life without major spend.
  • The rest of the system is in good condition — if the boiler is the weak link but pipework and radiators are sound, targeted repair makes sense.
